For example, even though a system is technically available 24/7, if an organisation's employees are required to work around the system in order to get work completed, there is still the potential for drag on the system. By measuring the removal of process friction from IT baseline operations, we have done a better job of providing an accurate picture of the value of IT.
This change in measuring the value of IT has changed the conversations with stakeholders significantly, moving from a conversation about IT being a cost to IT being a lever for improving process quality. The business teams generally do not care about a dashboard full of technical metrics; they are more concerned with whether or not work is being completed faster, whether or not customers are finding out information in a more timely manner, and whether or not teams are spending less time on fixing problems that could have been avoided. By focusing the stakeholders on the intended outcomes related to an IT versus the technical metrics that would typically have been used to evaluate IT p; we were able to have more practical conversation. Instead of debating tools in isolation, we were able to discuss where the technology is providing a reduction in wasted effort versus where it is still not providing the intended outcome.

Tied Billing to Delivery Milestones
We measured IT value delivery by aligning the billing point to the actual delivery milestone and using Days Sales Outstanding as a primary KPI. We defined the real delivery cycle as pilot, go-live, and steady state, and ensured billing occurred the moment a milestone was reached rather than later. We standardized payment terms and reminder sequences and clarified the commercial flow for customers, which smoothed communication loops. As a result we saw Days Sales Outstanding drop by approximately 15 to 20 percent and improved cash conversion in the first cycles. That shifted conversations with business stakeholders from debating technical effort to focusing on measurable commercial outcomes, freeing finance and operations to spend less time on invoice chasing and more time on forecasting and margin.

Created a Care Continuity Score

Here's what we measure: system uptime during critical hours when our case workers are documenting incidents, the speed at which new staff can access training materials and complete onboarding modules, and how quickly our clinicians can pull up a child's history when they're in crisis. We also track how many times technology failures delayed a placement decision or a family visit.
Before this, conversations with our leadership team about IT budgets were painful. I'd show up with metrics about server response times and help desk resolution rates. Our executive director would glaze over. She'd ask why we needed to spend money on infrastructure when that money could go toward therapy programs or recreational equipment for the kids.
Once we started framing IT value through the Care Continuity Score, everything changed. Now when I present to our board, I can say things like, "Our system improvements this quarter meant that when a child was admitted at 11 PM on a Friday, our night staff had complete access to their medical history and placement records within three minutes instead of waiting twenty minutes for the system to load." That resonates with people who got into this work to help children.

We don't measure IT value the way most companies do, because we're not most companies. David and I run a platform with millions of users as a two-person team. There's no IT department. There's no separation between "the business" and "the technology." So the measurement that matters most to us is what I call "leverage ratio," which is the output we generate per person, per dollar, per hour compared to what a traditional team would need.
Here's what that looks like in practice. A typical video SaaS company at our scale would have 30 to 50 employees across engineering, design, infrastructure, support, and marketing. We have two. When we ship a new AI video template, I track how long it took from idea to live product, how many users adopt it in the first 48 hours, and what it would have cost a traditional team to build the same thing. One template we launched took about four hours to build end to end. A comparable feature at a staffed startup would have taken a cross-functional team two to three weeks. That's not a marginal improvement. That's a completely different math problem.
This measurement changed every conversation we have with investors and partners. When I sit down with a VC or a potential enterprise customer, I don't talk about headcount growth or department budgets. I talk about leverage ratio. I measured IT value delivery by comparing the impact of digital campaigns to the real-world customer experience we created at fulfillment, namely our enhanced packaging. By treating the unboxing touches, such as handwritten notes and outfit idea cards, as outcomes to evaluate against email campaign performance, we shifted the debate from clicks to customer delight. That change redirected stakeholder conversations toward technology and processes that support operations and product presentation rather than more email tooling. It led us to prioritize investments that create tangible moments customers remember and share.
Mapped Initiatives to Verifiable Results
The measurement approach that most changed our stakeholder conversations at Dynaris was shifting from output metrics to outcome metrics — and specifically, tying every IT initiative to a business-level result that non-technical leaders could directly validate.
For most of our history, we reported IT value in the language engineers care about: uptime percentages, deployment frequency, ticket resolution times. These are meaningful operational signals, but they created a communication gap. Business stakeholders would nod along and then privately question whether the engineering team was contributing to growth or just maintaining the status quo.
The shift: we introduced what we call "capability delivery tracking" — each engineering initiative is mapped to a specific customer or business capability it enables, and that capability has a measurable business outcome attached to it. Instead of reporting "we deployed 14 updates this quarter," we report "we shipped the AI call routing upgrade, which reduced customer wait times by X% and is contributing Y% of our monthly usage growth."
This did two things to our stakeholder conversations:
First, it made IT investment decisions easier. When leadership can see that a specific infrastructure investment maps to a specific customer experience outcome with a dollar value attached, the ROI conversation becomes concrete rather than abstract.
Second, it changed who was in the room for technology discussions. Before, IT reviews were internal. After implementing outcome mapping, business stakeholders started asking to be included — because they could see that technology decisions were directly affecting metrics they owned.
The mechanism is simple: a one-page quarterly view that maps each major technical initiative to one business outcome with a before/after measurement. Discipline in maintaining it is the hard part.

One thing we tried that actually stuck was measuring "time to usable outcome" instead of just delivery dates.
We realized we were celebrating when something shipped, but the business didn't really care about that—they cared about when it actually started helping them. So we started tracking how long it took from kickoff to the point where a team could realistically use the feature in their day-to-day work.
In one case, we delivered a reporting tool on time, but it took another three weeks before anyone really used it because of small gaps and back-and-forth. On paper, it looked like a success. With this new lens, it clearly wasn't.
